When the Structure Betrays the Story

Two years after that first Guayakiyerba meeting, we thought everyone would want what they had.

We were wrong.

Conscious Brands was gaining traction. We were working with some genuinely exciting brands in the natural products space — companies doing real things, caring about real impact. But when we got inside them, we kept finding the same thing: a purpose-driven story on the outside, and a fear-based operating system underneath.

One client stands out. Rapidly growing, well-known on both sides of the border. We were brought in for strategy work and started interviewing people across the organization. What we heard stopped us cold. There were tears. There was genuine fear about being honest. There was a clear pecking order and an unspoken rule: get it done, don’t ask questions.

When we brought our findings to leadership, the response wasn’t anger. It was something quieter and harder to work with — dismissiveness. The culture we’d documented didn’t match the story they were telling the market. And they weren’t ready to look at that gap.

This is the First Quarter energy of the Buck Moon — and it’s uncomfortable by design.

The first quarter moon is when what you’ve planted meets resistance. The soil pushes back. You find out what’s actually taking root and what was just wishful thinking.

For organizations, this is the moment when stated values meet actual structure. And more often than not, the structure wins.

What I kept seeing in those early years was this: companies were building sustainability strategies, earning B Corp certifications, crafting beautiful purpose statements — and running all of it on an operating system designed for a different era entirely. Predict and control. One voice at the top. Decisions flowing down, information filtered on the way up.

The purpose was real. But the hardware couldn’t run the software.

Here’s what the Buck Moon is asking you to test this week:

Where in your organization does the structure tell a different story than the purpose does?

Not a rhetorical question. Look at your last three significant decisions. Who was in the room? Whose voice shaped the outcome? Who wasn’t consulted — and would have had something essential to say?

Young antlers are still soft at this stage. They can still be shaped. That’s not a weakness — it’s an invitation. The question is whether you’re paying attention to what they’re growing into.
