Key Takeaways

  • SEO fails when nobody checks whether the work is actually working.
  • Start with an audit, not with production.
  • Deleting weak pages can do more than publishing new ones.
  • Fixed monthly packages fail in competitive markets.
  • Judge SEO by calls and leads, not by report metrics.

1. Nobody checks if it’s working

Real case: One of the clients at an agency I worked with received six new pages every month. Researched, optimized, published on schedule.

After twelve months, organic traffic was still close to zero.

The client stayed only because their Google Business Profile was performing well.

What finally fixed it was an annual audit. It showed the way we chose keywords wasn’t working for that market. We changed it, and traffic started to grow.

Lesson: SEO oftentimes fails because nobody stops to check whether what they’re doing is working.

2. Production before diagnosis

Real case: On one of my own test sites, I recovered the traffic by deleting about 70% of the content.

Not rewriting it. Deleting it.

The weak pages were dragging the good ones down. Without an audit, I wouldn’t have known which pages to remove.

Lesson: Start with an audit. Sometimes the best move is removing pages, not adding more.

3. Same strategy, different market

Real case: At an agency, we used a process that worked well for clients in smaller US markets on a client in California. We went after their most profitable keywords.

We didn’t account for competitors with budgets likely ten times larger.

Six months later: no results and a lost client.

Lesson: Standard processes are fine. Standard strategies aren’t. The plan has to fit the market.

4. Optimizing what’s easy to measure

Real case: I regularly see pages with a PageSpeed score under 10 ranking first in competitive local searches. In one search, a page scoring 97 ranked below one scoring 30.

PageSpeed scores, keyword density, word count and authority scores look good in reports. They rarely explain why a site isn’t growing.

Lesson: Prioritize by impact, not by what a tool flags in red.

5. The problem nobody looked for

Real case: An agency showed me a site where new pages weren’t getting indexed. They blamed content quality.

The real cause was a technical setup Google read as cloaking, meaning showing search engines something different from what users see. The site had a real brand and an active audience. One technical signal was enough to stop indexing.

Real case 2: A client bought a domain that looked brand new. After three months and 30+ pages, almost nothing was indexed. The domain had been used as a redirect in 2004. Google still didn’t trust it.

Lesson: More content and more links don’t fix technical problems. Someone has to look under the hood.

6. Using AI to produce more of the same

Real case: I have my own test sites on fully automated AI content pipelines. The blog posts rank and show up in AI search. But only because of the decisions behind them: topics, format, structure.

If a page says what a hundred others already say, Google has little reason to index it. Whether a person or AI wrote it.

Lesson: AI amplifies what you already do, good or bad.

What to do instead

  1. Audit first. Site, market, competitors. Then a prioritized action list.
  2. Review every 6–12 months. What worked last year may not work now.
  3. Remove before you add. Weak pages drag good ones down.
  4. Track calls and leads. Not just traffic charts.
